核心要点

  • Before any slide, fill in a one-page decision brief naming who decides, what they believe now, your one-sentence message, the likely objection and the ask.
  • Write slide headlines first and read them alone; if they do not carry the argument, no amount of design will rescue the deck.
  • Title every chart with its finding, highlight the one bar that matters and keep the baseline honest, then test it on someone for five seconds.
  • For hybrid rooms and shrinking slots, send a reading deck ahead, repeat room questions aloud and keep a rehearsed short version ready.
  • Close every proposal with fair options and a specific ask, and give children a monthly chart to present at home with its finding as the title.

本篇内容

  1. The one-page decision brief

Every procedure in this handbook starts from one page, filled in before any slide exists. It maps the people first: who decides, who influences the decider, and who is affected.

  2. Building the deck from headlines down

Design is the last step, not the first. Write every slide's headline as a full sentence before touching layout: night-shift picking errors rose after the rota change, rather than error data.

  3. Charts the room can read in five seconds

When a proposal rests on numbers, one or two charts usually carry it, and a procedure makes them readable. Title each chart with its finding, not its subject: weekend walk-ins fell after the timing change, rather than walk-ins by week.

  4. Hybrid rooms and the shrinking slot

Two situations catch presenters out: a room that is half online, and a slot that shrinks as you walk in. Both have procedures.

  5. Closing for a decision

Many proposals end in a good discussion and no decision, so treat the close as a procedure. Put your options on one slide, two or three at most, compared on the same few criteria, with your recommendation marked and one sentence on why.

  6. Debriefs and the family chart of the month

Within a day of any presentation, run a short after-action review: what did I intend, what actually happened, why the gap, and what one lesson will I carry forward? Ask one or two listeners specific questions: what will you remember, and where did you lose the thread?
